Kokkuvõte

Lõputöö koostamise aluseks on valitud ettevõte CF&S Estonia OÜ. Ettevõte valik on seotud autori oma ametikohaga antud ettevõttes. Uurimustöö teemaks kujunes „Jaotuslogistika efektiivsuse parendamine ettevõttes CF&S Estonia OÜ“. CF&S on logistikakontsern, mis tegeleb erinevate logistika teenuste osutamisega. Ettevõtte tegevusvaldkonnad on konteiner-, maantee-, raudtee-, mere-ja lennutransport, erimõõtmeliste kaupade veod, ladustamine, laialivedu ja tolliagendi teenused. Lõputöös keskendutakse jaotusvedude osakonnale, täpsemalt Tallinna ja Harjumaa piirkonna ning osakonna veokorraldusprotsessidele. Probleemiks on veokorraldaja ametikoha taustaprotsessid, mis on liiga ressursi- ja ajamahukad ning mõjutavad töö efektiivsust. Töö eesmärk oli leida võimalused tööprotsesside parendamiseks ettevõttes CF&S Estonia OÜ. Jaotusvedude osakonna probleemsete protsesside kaardistamine ja nende lahenduste või alternatiivi leidmine. Lõputöö sissejuhatuses püstitatud uurimusküsimused said ka vastused, läbi mille sai ka uurimustöös püstitatud probleem ja eesmärk oodatud lahenduse. Autor tõi välja ja kirjeldas detailselt probleemseid ja ressursimahukaid protsesse. Kokku oli probleemseid ja ressursimahukaid protsesse kuus. Protsessid jaotati nende iseloomu järgi kaheks. Protsessid, mis mõjutavad autojuhte, kelle töö on tasustatud tunnipõhiselt ja protsessid, mis mõjutavad veokorraldajat ajaliselt. Esimesse jaotusesse kuuluvad kauba peale laadimise protsess ja saatelehtede arusaadavus. Kauba pealelaadimise protsess on veninud liiga pikaks. Autojuhtidel on kauba laadimiseks ettenähtud üks elektriline tõstuk. Alternatiivse lahendusena pakkus autor antud tööga välja, et tuleks ikkagi võimaldada autojuhtidele rohkem elektrilisi tõstukeid. Saatelehtede arusaadavuse all peab autor silmas seda, et hetkel kasutusel olevad saatelehed on keerulise ülesehitusega. Informatsiooni tuleb lugeda üle erinevate lahtrite, mitte ei jookse see järjest. Saatelehtede arusaadavuse probleemile pakkus autor välja lahenduse, et tuleks muuta terve saatelehe kujundust. Uuel kujundusel kaotatakse ära ebavajalikud lahtrid ja teised, tähtsamad, lahtrid on paigutatud arusaadavamalt. Teise jaotusena on protsessid, mis mõjutavad veokorraldaja tööaega. Tööaega just selles osas, kuidas see on sisustatud ja millele tuleb oma ressursi suunata. Probleemsete protsessidena tõi autor välja müügiarvete koostamise, töötundide kontrollimise, veodokumentide arhiveerimise ja osakondadevahelise koostöö. Kõik antud protsessid on jäänud läbi aegade nii-öelda manuaalseks tegevuseks. Müügiarvel tuleb käsitsi muuta hindu ja need tuleb käsitsi e-kirja teel saata klientidele. Antud protsessi lahenduseks oleks automatiseerida mõlemad ressursimahukad tegevused. Transporditellimustel peaks koheselt olema süsteemis õige veohind ja transpordiarved peaksid minema kliendile automaatselt. Töötundide kontroll on tegevus, millega saab kontrollida vedajate arveid ning näha reaalajas jooksvalt veoringide kasumimarginaali. Hetkel tuleb antud andmed kõik sisestada käsitsi. Autor pakkus välja, et autojuhtide tööaega võiks registreerida uksekiipidega, mis lisaks kohe süsteemi vastavalt tunnihinnale õige kulu. Need andmed tuleks süsteemis omavahel siduda, et veokorraldaja näeks koheselt kasumimarginali. Veodokumentide arhiveerimine toimub manuaalselt. Kõik veodokumendid kogutakse kokku, skaneeritakse ja osa neist tuleb veel arvutis ükshaaval siduda arvutis transpordisüsteemiga. Autor tõi antud protsessile kaks alternatiivset lahendust. Üks lahendus oli kaotada manuaalselt sidumise protsess, et luua IT lahendus, et ka rahvusvahelised veodokumendid läheksid automaatselt süsteemi. Teine lahendus oli kasutusele võtta pihuarvutid. Pihuarvutite kasutamisega oleks saatelehed digitaalsel kujul ja autojuht võtab allkirja sinna, sealt liigub see koheselt transpordisüsteemi. Autor pidas viimaseks kitsakskohaks osakondadevahelist koostööd. Hetkel on toimunud lõhestumine, kus pigem seisab iga osakond enda eest eraldi väljas. Tehakse enda vajaduste järgi toiminguid kiiresti ära. Läbi selle jõuab jaotusvedude osakonda puuduliku informatsiooniga tellimusi, mis tekitavad liigset stressi ja ajakulu. Autor leidis, et antud protsessi parendamiseks tuleb tõsta ühtekuuluvustunnet läbi erinevate programmide ja loengute. Kindlasti tuleks anda detailne ülevaade, millest iga osakonna tööprotsessid koosnevad, et näha kuhu iga väikenegi infokild peaks välja jõudma. Autor tõi antud töös välja ka ligikaudsed arvutused, mis teostati mõõtmistulemuste järgi. Alternatiivsete lahenduste kasutuselevõtuga toimuks nii rahaline kui ka ajaline kuluefektiivsuse tõus. Kokku on antud lahendustega võimalik vähendada kulusid 1237,1 eurot ja lisaks ajaliselt 16,3 tundi. Antud tulemused oleksid ühe kuu lõikes, ehk 20 tööpäeva arvestuses. Ajalist võitu ei arvutata rahaks, sest veokorraldaja tööpäevade arv ei väheneks sellest. See mõjutab just veokorraldaja ressursi kasutamist tööpäevas. Autor pakub välja, et antud ettevõttel oleks veel palju võimalusi muuta erinevaid protsesse efektiivsemaks. Tundub, et ettevõtte on jäänud nii-öelda vanade liistude juurde ja on pikalt olnud oma mugavustsoonis. Süsteemid ja töö toimivad, seega ei ole vaja midagi muuta ning ei mõelda investeerimisele. See on vale mõtteviis, sest tänapäeval, eriti logistikas, on väga tähtsal kohal protsesside automatiseerimine. See on viimane samm, mida ettevõtte saab teha, et saavutada konkurentsieelis. Võttes, et paljud protsessid on jäänud samasuguseks, nagu need olid ka 5 aastat tagasi, siis on palju asju mida saaks muuta. Ettevõtte peab võtma eraldi käsile, et toimuks ka teiste osakondade protsesside mõõtmised ja ülevaatamised. Võimalusel ka kutsuma ettevõtteväliseid inimesi neid hindama. CF&S Estonia Oü saaks protsesside automatiseerimisega saavutada nii kuluefektiivsust kui ka tõsta teenuse ja klienditeeinduse kvaliteeti.


Improving the efficiency of distribution logistics in CF&S Estonia OÜ The company CF&S Estonia OÜ has been selected as the basis for this thesis. The company selection is related to the author's position in the given company. CF&S is a logistics group that provides various logistics services. The company's line of business are container-, road-, rail-, sea- and air transport, transportation of special size goods, warehousing, distribution and customs agent services. The main focus of the research is the distribution transport department, more precisely focused on the transport management processes of the Tallinn and Harju County region. The main problem are the processes of the freight forwarder’s position, which are too resource and time consuming and affect the efficiency of work. The aim of the thesis was to find opportunities to improve work processes in CF&S Estonia OÜ. Mapping the problematic processes of the distribution department and finding their solutions or alternatives. Four research questions were pitched to reach the purpose and aim of the research:

  1. What are problematic and resource intensive processes?
  2. What are the alternative solutions for these processes?
  3. Is there a cost-effectiveness of this alternative solutions and to what extent?
  4. What would be more effective ways to improve the distribution process in the company? These research questions received answers in the course of the work, through which the problem and goal set in the research also received the expected solution. The author pointed out and described in detail all the problematic and resource-intensive processes. In total, there were six problematic and resource-intensive processes. Processes are divided into two according to their nature. Processes that affect drivers whose work is paid on an hourly basis and processes that affect the freight forwarders time. The first division includes the process of loading the goods and the comprehensibility of the delivery notes. The loading process takes too much time. Drivers have one electric forklift to load the goods. As an alternative solution, the author proposed with this work, that more electric lifts should be provided for drivers. By the comprehensibility of the delivery notes, the author means that the delivery notes currently in use have a complex structure. The information has to be read across different boxes, not sequentially. The author proposed a solution to the problem of comprehensibility of delivery notes in order to change the design of the entire delivery note. The new design eliminates unnecessary cells and makes other important cells more comprehensible. The second division is the processes that affect the worktime of the freight forwarder. Worktime meaning that how it is used and where the resources are directed. The author pointed out that the problematic processes are generating sales invoices, checking drivers’ worktime, archiving of transportation documents, and cooperation between departments. All these processes have always remained, so to speak, manual operations. Prices on the sales invoice must be changed manually and the invoices must be sent manually to customers by e-mail. The solution to this process would be to automate both resource-intensive activities. Transportation orders should immediately have the correct transportation price in the system and transportation invoices should go to the customer automatically. Logging drivers’ workhours is an activity that can be used to check the invoices of carriers, and to see the profit margin of their work in real time. At this time, all data must be entered manually. The author suggested that drivers' workhours be recorded with key cards, which would add the right hours, and cost to the system according to the hourly rate. The data could be directly linked in the system in order to obtain a total of revenue and costs, so the freight forwarder would immediately see the profit margin. Transportation documents are archived manually. All transportation documents are collected, scanned and some of them still need to be linked to the transport system on a PC. The author brought two alternative solutions to this process. One solution was to eliminate the manual interconnection process in order to create an IT solution so that even international transport documents would automatically go into the system. Another solution was to introduce hand-scanners. With the use of hand-scanners, the delivery notes would be in digital form and the driver would sign there, from where it would immediately move to the transportation system. The author considered the last bottleneck to be the cooperation between different departments. At the moment, there has been a split, where each department is looking out for itself. Because of this, orders with incomplete information reach the distribution department, which causes excessive stress and time. The author found that in order to improve this process, it is necessary to increase teamwork through various programs and lectures. A detailed overview of the work processes in each department should be presented to all departments to see where every small piece of information should end up. The author also presented approximate calculations based on the measurement results. The solutions would be both cost-effective and time efficient. In total, with these solutions, it is possible to reduce costs by 1237.1 euros and16.3 hours. That would be in one month, meaning 20 working days. Solutions that were more time efficient (16.3 hours) are not calculated in cash, because the number of working days of the freight forwarder would not be reduced. This affects the use of the freight forwarder’s resources during the working day. The author suggests that the company would still have many opportunities to make various processes more efficient. It seems that the company has stuck with their old ways and has been in its comfort zone for a long time. The mindset has been that the systems and processes work, so there is no need to change anything and not think about investing. This is the wrong way of thinking, because nowadays, especially in logistics, process automation is particularly important. This is the last step that a company can take to gain a competitive advantage. Given that many processes have remained unchanged, as they were 5 years ago, then there are many things that could be improved. The company should measure and review other departments’ processes. If possible, also invite people outside the company to evaluate it. CF&S Estonia OÜ could achieve cost efficiency, increase the quality of service and customer service by automating processes.
